Silent churn: the customers who never complain, they just stop calling
The customers who complain are not your problem. They told you. The ones who worry you are the ones who stayed warm and friendly on the phone, mentioned something in passing, and quietly went elsewhere. Nobody in the business ever learns that call happened.
The complaint you never receive
Formal complaints are a filtered sample of your service failures, and the filter is brutal. Complaining takes energy, confidence and a belief that it will change something. Plenty of people who have decided to leave have none of the three.
So the failure never enters your complaint system, never appears in a monthly report, and never gets discussed. The first sign is a revenue number that softened and nobody can explain.
What it actually sounds like
This is the part people find hard to believe until they read the transcripts. The call is pleasant. Genuinely pleasant. Here is the shape of it, generalised from the pattern rather than quoted from any real call:
The customer rings about something that has already been raised once. They are apologetic about bothering you. The agent is warm and helpful and does everything right. Somewhere in the middle the customer mentions, almost as an aside, that they have had a quote from someone else and will probably go with it. The agent responds to the operational question - because that is the question that was asked - and the call ends with thanks on both sides.
Every automated measure of that call comes back clean. The tone is positive. There is no complaint keyword. The agent followed the process. The call was short and resolved. On any dashboard you own, it is a good call.
It is the most expensive call of the week.
Why your systems cannot see it
Three separate blind spots line up:
- Sentiment scoring hears tone. The customer was warm, so the score is high. In a measured review at an Australian corporate travel agency, calls later confirmed as real service failures had a median sentiment of 82 out of 100.
- Keyword spotting needs the words. Nobody says "I am churning". They say "we will see how we go" and "I might just sort it myself".
- QA sampling needs luck. At one to two per cent coverage, the chance of the reviewer happening to pick that call is close to zero.
None of these is a bug. Each tool is doing exactly what it was built to do. The signal simply is not in the channel they are listening to.
The signal that does work: repeat contact
If you take one thing from this: the same customer contacting you again about something already raised is the strongest churn signal available on the phone, and almost nobody measures it.
It works because it is behavioural rather than linguistic. It does not depend on the customer using particular words, or on how they sounded. They rang back. That is a fact about the world, and it means the first contact did not resolve the thing.
Measuring it properly is harder than it sounds, which is why so few do. It requires linking calls by the customer and the matter rather than by the phone number, across days, and often across different agents who each thought they were handling something new. Handled that way, a pattern of three contacts about one unresolved issue is visible in a way that no individual call is.
Other things worth listening for
Beyond repeat contact, a small set of moments reliably precede a customer leaving:
- A comparison mentioned in passing. Another quote, another provider, "what we used to do".
- Lowered expectations. The customer stops asking for the thing to be fixed properly and starts asking for the minimum.
- Self-service resignation. "Don't worry, I'll sort it out." This is often mistaken for a resolved call.
- A promise that has already been broken once. The second callback that did not happen carries far more weight than the first.
- The apology for calling. Customers who apologise for bothering you have usually decided you are not going to help.
None of these is conclusive on its own. All of them are invisible to tone scoring, and all of them are visible in a transcript to anything actually reading for meaning rather than for mood.
What to do about it
The intervention is not complicated, and it is not primarily technical:
- Get the calls in front of a manager while they are still recoverable. A service failure found the same day can be fixed with a phone call. Found at the quarterly review, it is a post-mortem.
- Separate the operational cause from the coaching conversation. Most of what you find will be process and technology. Treating it as an agent problem guarantees it recurs.
- Close the loop and record that you did. The measure that matters is not how many issues you found, it is how many you actually resolved.
